I independently study your firm, region or network from the outside and prepare a private case study of what I see: what appears distinctive, where the institution looks strong or exposed, which comparisons with other firms matter, what I cannot determine externally, and which questions I would be asking if I were sitting on your Board.

I then bring that assessment into a session with your Board, Executive Committee, Strategy Committee or other key stakeholders. Leadership adds the internal reality I cannot see, challenges my conclusions and explores what the findings mean for the institution.

Your Institution Becomes the Case Study

My public case studies normally start with a particular event or question: a transaction, ownership change, failed transformation, regulatory event, network integration or other institutional experiment. I select the vantage point that best explains what happened and what it may tell us about the wider profession.

The Board Review reverses that process. Your institution becomes the subject.

Instead of beginning with one predefined story, I examine your firm, region or network systematically and ask:

What stands out when everything I have learned about how professional services is changing is turned onto this institution?

The public case studies build the comparative knowledge base. The private Board Review applies that knowledge base to you.

What You Receive

The Board Review is not another presentation about trends in professional services. It is a specific external view of your own institution, prepared before I enter the room.

The Review addresses four questions.

1. What stands out?

How does the institution appear positioned, how is it evolving, and what looks distinctive when compared with relevant firms, markets and institutional models?

2. What appears strong or exposed?

Where does the institution appear particularly well positioned, and where do structural tensions, dependencies or unresolved questions appear to be emerging?

3. Which comparisons matter?

What can be learned from firms facing similar questions, and where might apparently relevant industry developments actually have little relevance to your situation?

4. What would I ask if I were on your Board?

The Review concludes with a small number of questions I believe leadership should be able to answer before making important strategic choices.

I distinguish clearly between what external evidence supports directly, what I infer from that evidence, what remains a hypothesis and what cannot responsibly be determined from outside.


Why My Perspective Is Valuable

Your leadership team knows your institution better than I ever will. What is much harder to build from inside one institution is the comparative view that comes from continuously studying the profession across firms, networks and institutional models.

I focus specifically on the economics and institutional design of professional services. Through my Case Studies and Industry Insights, I study developments across the Big Four, international networks, independent firms, specialist firms and capital-backed platforms.

That includes transactions, integrations, ownership changes, AI investments, delivery models, network structures, partner economics and other institutional experiments. The objective is not simply to document what firms announce, but to understand what appears to be changing underneath.

My research is also informed by continuing dialogue with Board members, CEOs, managing partners, COOs, strategists, investors and other senior leaders across professional services. Those conversations help me test hypotheses, recognise recurring patterns and distinguish public narrative from operating reality.

I combine that research with more than twenty years of operating model and transformation experience, including CIO responsibility in a Big Four environment.

The value is not access to more information. It is knowing what to compare, which developments matter, what appears unusual and what questions the evidence should make leadership ask.

Most importantly, I do not start from zero when I start studying your institution.

This is also consistent with the role Boards are expected to play. KPMG’s 2025 Private Company Board Survey highlights challenging strategic assumptions and bringing fresh perspectives on markets, competitors, customers and trends as important sources of Board value. NACD similarly emphasises continuing to test the assumptions underlying strategy as external conditions change.


The Review and the Leadership Session Belong Together

The private case study establishes an independent external perspective before the meeting. It gives leadership something concrete to react to rather than starting with a blank sheet of paper or another broad discussion about industry trends.

The session then brings that view into contact with the internal reality.

Something that appears exposed from outside may turn out to be a deliberate strategic choice. An apparent competitor advantage may prove irrelevant once the firm’s client economics are understood. A development that looks minor externally may already be consuming significant management attention. Or the outside view may surface a question leadership has not yet examined explicitly.

That interaction is the point of the engagement.

The Review asks: what does an informed outsider see?
The leadership discussion asks: what does that mean once we add what only the people inside the institution can know?

The objective is not for leadership to agree with my assessment. It is to create a better strategic discussion because an informed and independent outside view has been brought into the room.

The Future of Professional Services Strategic Lens

I use the Future of Professional Services Strategic Lens to make sure the analysis does not begin with a predetermined story.

It considers the institution through nine structural tensions involving client economics, AI, delivery and scale, capital, ownership and partner economics, consolidation, network architecture, talent and judgment, and professional accountability.

Not all nine will matter equally. The Review focuses on the tensions and interactions that appear most consequential for the institution being studied.

The lens builds on my Professional Services Transformation Theory and the wider body of research behind it.


Designed to Be Easy to Commission

The initial assessment is deliberately prepared from the outside. You do not need to assemble a data pack, arrange management interviews or give me access to your strategy. The Review can be applied to a member firm, region or global network; the lens remains the same while the unit of analysis changes.

Anything non-public shared during the subsequent leadership discussion remains confidential. I do not use confidential information from one institution as competitor intelligence for another.

My understanding of the profession compounds. Confidential information does not travel.


When a Board Review Is Most Useful

The Review works best when there is a real leadership moment: ahead of a Board or partner strategy discussion, when new leadership wants an independent view of the institution, following a significant competitor move or combination, while capital or ownership alternatives are being considered, when regional or network structures are changing, or when developments such as AI, consolidation, delivery and talent are beginning to interact.

It is less useful when the objective is simply an interesting presentation about the future of the industry. The purpose is to help leadership think more rigorously about its own institution.
